There could be a lot of causes. The file format (and size) of the new images could be ... inconvenient for BT. Also, make sure to change portraits _before_ starting a new game. Not during a game. It's a limitation of BT, since it saves portrait information in the actual savefile, and only evaluates it once - when generating the ronin (i.e. gamestart or first meeting them in the hiring hall).
I can't seem to get it to work, does it only replace the portraits if they glitch out and not do a straight replace? I personally don't like the 3d rendered portraits in the game and wanted to use custom 2d ones as replacements.
Thanks for your feedback. In the tests I ran on my modded install, it didn't work on new saves. So, I'd prefer to warn and have the warning be in vain than promise falsely.
Did you experience the bug before installing this mod? Did it work for already-hired pilots? (i.e.: you started vanilla-ish, with the 4 standard pilots, all with white icons, but upon installing the mod, they all got their proper icons?)
In my experiments, it does work for ongoing campaigns where you don't start with the traditional pilots; e.g.: if you don't start with Behemoth, but find her later on for hire - if you start the game, then install my mod, then Behemoth is generated in a store, the icon should be fine. What I found is that the game seems to store the icon path for generated pilots in the save itself, and doesn't seem to refresh it when the gamefiles are modded.

havent done campaign since 1.3 am running 30+ mods. and i use a mod so i dont start with the default 4 if i am doing a campaign. i got your mod because since using commander portrait loader i have seen the white portrait whenever i encountered the Four in a hiring hall. just prior to installing your mos i was on a planet with 2 of them both white portraits. after installing and getting back in they were fixed. i will start a test campaign to day and see whats what.
