You have to download and run zEdit, preferably through Mod Organizer. Afterwards you need to install the Randomized Birthstones module in zEdit through the "Install Module" control. The video below shows where the control in zEdit is:

Your mod is actually a really nice, fresh idea and I will gladly include it in my next mod build. I just wonder why you did not include the 3 birthstones near Riverwood in the mod? Maybe you might consider uploading an optional version that includes them as well, to make them all randomize, if that is not too much trouble? Again thank you for your nice mod!
My concern with adjusting the 3 initial stones (even as an optional feature) was that it could potentially break the beginning of the game when the player is being escorted by either Hadvar or Ralof. I need to test this first to be sure. I think with respect to story consistency and general balance the default setting should be to keep the guardian stones intact- otherwise, I see no issues with an optional setting in the ZEdit interface to include those three stones in the process. I'll give it a shot over the weekend.
Ah yes... good point to think of technical issues involved as Hadvar/Ralof have related dialogue... I didn't think of that. Cheers and no stressing, was just an idea.
Took forever but this request is now in. Interestingly, it has no effect on the initial escort from Helgen if the player just waits about ~30 seconds for Hadvar/Ralof to get bored and move on.
Yea absolutely. The map marker, activator and model are all swapped. This should include already discovered stones, unless you regenerate the patch (if so follow the steps). If you do not see this behavior definitely post here.
No stone will be outside the map or on top of a mountain. The placements are simply swapped. There are no new placements (although I'd like to work on that in the distant future).So for your playthrough you might find The Lady where The Atronach previously was. I will update the description to clarify this. In terms of testing I will add 'beta' to the description to be more realistic
