For those having trouble getting this mod to work, hopefully this will be a fix! Gonna get real in depth for this and these were my exact steps. I have all the DLCs as well if this makes a difference. Also note: I have only tried booting the game up once since doing everything below, and will update if this breaks at some point.
Download the hand version, it is the only working version (that I got to work)
TLDR: Install as normally and edit version in the mod.manifest so it's 1.9.6. Then place the Instant_Herb_Picking.pak in these three places: mods folder, the main Data folder of KCD, and _fastload folder found in the main data folder.
*If this does not work you may have to rename the .pak by getting rid of the underscores so it's all one word. *The instant_Herb_picking.pak can be found in the data folder of this mod file.
===After downloading=== Locate the game folder in steam/steamapps/common/KingdomComeDeliverance/data You can easily find it by right clicking on the game in the steam library directory => Manage => Browse local files
Find the mods folder. If there is none make it, then extract the downloaded file into the mods folder. MAKE SURE AFTER YOU EXTRACT IT TO TAKE INSTANT_HERB_PICKING FOLDER OUT OF THE FOLDER THAT RESULTS FROM EXTRACTION! (Explained: After you extract there will be a folder with some name like "instant herb picking with hand movement blah blah") You just want to have instant_herb_picking folder in the mods folder. Rename to InstantHerbPicking (optional).
Inside the instant_herb_picking folder (or InstantHerbPicking if you renamed) find the mod.manifest and edit with notepad++ Locate the <version>1.9.5</version> change to <version>1.9.6</version> Save and exit.
Make a mod_order.text in the mods folder. Type in InstantHerbPicking (or underscored version) and save and exit.
==Experimental part of solution (aka a potential shortcut I have not tested out but may work for you). If this doesn't work go to EXACT STEPS CONTINUED==
Locate instant_herb_picking.pak and copy this file. Copy this .pak file to the main data folder of KCD. Then copy to the _fastload folder located in the data folder as well.
Run the game and enjoy hopefully! :D

Might depend on a person's computer set up too. I had difficulty on one PC getting this mod to work despite changing the mod manifest to 1.9.6 & ran into trouble like others. I reinstalled the game and the whole five miles but the hand version would not show up just the normal animation. This helped! Thanks!
Like others have said, this mod still works, but you need to open the mod.manifest file with Notepad (or a similar program) and change version 1.9.5 to 1.9.6 and then save the document.

It works fine. You download this mod, put it in Mods folder(create one if you don't have it), open mod.manifest file using Notepad and change <version>1.9.5</version> line to <version>1.9.6</version> And it works.
I did what some people under here said to do, but no matter what it still played the normal pickup animations. What i ended up doing that worked for me was:
Downloaded the file and Extracted it to the mods folder like normal and only edited the mod.manifest file and change the version to 1.9.6
Worked for me, simplest method, and for newcomers like me who only started using mods recently the mod manager I'm using is the Nexus mods one (Vortex) I know some games have different mod managers

I was able to make the mod work. Firstly, you need to edit the files as kostresa said (just search their name). Then you need to create some folders Animations\Mannequin\ADB\ Put the two files in ADB, zip the animations folder, and name it Instant_Herbs_Picking.pak And put the pak file in Kingdom Come Deliverance\Mods\Instant Herb Picking\Data And lastly, in the original mod, there is a file called mod.manifest. Edit the version inside of it to 1.9.6 and put the manifest file inside the data folder of the mod.
Nothing is changing for me. It does the same third-person animation as usual. I've tried both versions in the files section of the mod page, and I've tried using Vortex as well as manually extracting the zip to the Mods folder. Is this not compatible with 1.9.6?
Its not been updated for 1.9.6, the adb file is actually a dump from 1.9.5 so doesnt include any 1.9.6 change. I've just fixed for myself, but the original modder could do the update (so I dont have submit a replacement stealing his idea)

(haven't played it yet) I looked at those files too, but didn't see the relevant text entries to change (mentioned below) for the 1.9.6 version, so maybe for 1.9.6 the female file changes are irrelevant? Not sure)
-These are the same file names as this mod, except I extracted them myself from the 1.9.6. I then opened up the files in a text editor Find the text: <PickingHerbs> Replace this: <PickingHerbs> <Fragment ...... </Fragment> </PickingHerbs>
with this:

For one file, this amounted to 24 lines deleted.
-As described above, delete those lines between <PickingHerbs> for both kcd_dialog_cameras.adb and kcd_male_database.adb. Open polearmanimations.pak, navigate to animations>mannequin>abd>kcd_male_database.adb. Open that file with the text editor of your choice (I use Notepad++). Search for "PickingHerbs". There should be a block of code that starts with PickingHerbs and ends with /PickingHerbs. Now, open Instant_Herb_Picking.pak. Search for "PickingHerbs" again. You should see that the block of code between PickingHerbs and /PickingHerbs is much shorter, because it borrows the animation for opening a gate. Copy everything between the the two lines (everything between PickingHerbs and /PickingHerbs) from within the .adb file from Instant Herb Picking, and use it to replace everything between those two lines in the file that polearmanimations.pak uses. Note: Each "PickingHerbs" and "/PickingHerbs" has less than and greater than symbols surrounding it. I can not put those here without the entire text being cut out, because Nexus' forums read it as a form of code. That doesn't change what you need to do.

You need to make sure you preserve the
<PickingHerbs>
</PickingHerbs>
as that and only remove the lines that were between.
If you accidentally do something like this:

OR

<PickingHerbs>
This will crash the game with a syntax error
Maby i did something wrong while adding the game in Vortex, but i dont think so.
