Trust me on this - you are not alone on getting attached to your followers or characters. I can't even think of Grim fooling around with another follower with out feeling guilty about Erik. Hell I get attached to other people's characters. I always feel bad when awful things happen to characters in stories I have been reading for a long time.
Why don't you just change Diani's looks instead of getting a new follower to replace her? Open up her mod, make a preset based on her, go in-game make a character using that preset, adjust it in-game, then export it as an spf file, then import it back into her mod. I have done that with Erik, Brynjolf, and Arnbjorn. Granted they were in-game characters but I believe you can do it with a mod as well (just never tried). Course I suspect you use a lot of mods for her appearance (skin, tints, hair) so not sure how all that would work.
I would offer to make you a character but my female are horrible and I have very few female assets in my game - I just use baseline and XCE along with some textures Siuan provided me with. I don't even use race menu or have any hair mods (Grim is bald after all).
