Tactics School as early as possible and train each character in the
desired class BEFORE you send them out on their first missions,
otherwise the game will assign a random class and retraining will not be
possible.

Attention
For some reason, the characters may not show up with the accessories or other visual features shown in the photos. I think it's an issue with the game itself. Just tweak them in the character creator and you should be good to go. For those of you unfamiliar with XCOM 2, you will have to construct the guerilla tactics school and manually train each character for the desired class (Psi Op, Sharpshooter, Grenadier, Ranger or Specialist)
