I had a little conversation with kildaremc about 3D model modding here: https://www.nexusmods.com/finalfantasy12/mods/30?tab=posts
So I did warm-up with editing Penelo model in a free time. No new verts, no new faces/triangles, no big changes in numbers, just rearranged model. (Red boxes on verts count for proof).
As I said and hope for being it true: Possibility of changing something that already exist is gonna be probably enough.

Ignore the holes and no texture/just color on model, it's a 10 minute work.

That being said, wasn't there already someone who was able to put 3d models from other ff games into the game, with rig and everything. I'd like to say it was Ifrit or Diabolos but I'm not sure anymore, as long as they have an idle, attack and preferably walk animation for those who aren't floating.
Other than that custom humanoid models could just reuse the same rig and animations from one of the ffxii playable characters, I guess similarly to what you were trying to do
I mean work on 3D model is suspended until (choose one):
- kildaremc will come with 3D packer/unpacker
- I'll find the way to do it by myself before kildaremc (level of doubt: Man it's huge)
So right now it's like making new tires for car, when cars are not invented yet. But dont worry when time comes. 3D modeling is no arcane magic for me. :D
